Maturity Model

The six-level framework for assessing organizational AI readiness.

The Headways Maturity Model provides a structured way to assess where your organization stands on the AI adoption journey. It defines six distinct levels, each with clear characteristics, indicators, and recommended actions.

The Six Levels

L0: Unaware

The organization has no structured approach to AI. Individual employees may use AI tools informally, but there is no organizational awareness, strategy, or support.

Indicators: No AI policy, no training programs, no executive sponsorship.

L1: Exploring

Leadership recognizes AI as important. Early experiments and pilot programs are starting, typically driven by individual champions rather than organizational strategy.

Indicators: Executive interest, ad-hoc experimentation, initial research into AI tools.

L2: Developing

Formal programs are emerging. Teams are beginning to adopt AI tools with some structure, and training initiatives are being planned or piloted.

Indicators: Pilot programs active, training budget allocated, designated AI leads per team.

L3: Scaling

AI adoption is expanding across the organization. Standardized workflows, shared best practices, and cross-team learning are in place.

Indicators: Organization-wide training, standardized tooling, measurable adoption metrics.

L4: Optimizing

AI is embedded in daily workflows. The organization continuously measures, refines, and improves its AI practices based on data.

Indicators: AI-augmented processes, ROI tracking, continuous improvement cycles.

L5: Leading

AI-first culture. The organization drives innovation through AI, contributes to industry best practices, and operates at the frontier of AI adoption.

Indicators: AI-native workflows, industry leadership, internal AI innovation teams.

Assessment Process

The maturity level is determined through the AI Readiness Diagnostic, which evaluates five areas:

  1. Current AI usage patterns
  2. Leadership and strategic alignment
  3. Skills and training infrastructure
  4. Data and technical readiness
  5. Cultural readiness for change

Using Your Score

Your maturity level informs the recommended pilot tier and the types of workflows that will be most effective for your organization. Teams at L0-L1 benefit from awareness-building workflows, while L3+ teams can tackle optimization and advanced integration workflows.
